How to Track Work Orders in a Machine Shop (Without the Whiteboard)

Most small machine shops run on whiteboards, paper travelers, and tribal knowledge. It works — until it doesn't. Here's what breaks first, and what a real work order tracking system actually does for you.

Walk into almost any job shop under 20 people and you'll find the same thing: a whiteboard covered in job numbers, a stack of paper travelers on the machines, and one person in the office who knows where everything actually stands.

That person is the bottleneck. When they're out sick, nothing moves. When a customer calls asking about their job, someone has to physically walk the floor to find an answer. When a job runs late, nobody knows until it's already past the due date.

The traveler is wherever the job is, not where you need the information — which is at your desk when the customer calls, or on your phone when you're not in the shop.

The other problem: paper travelers have to be filled out. Operators who are running parts don't want to stop and write things down. So they fill them in at the end of the shift, or at the end of the job, or sometimes not at all. The data you're counting on is always hours or days old.

The real cost isn't the paper. It's the time spent chasing status updates, the jobs that ship late because nobody caught the bottleneck, and the invoicing delays because billing can't close a job until the traveler comes back from the floor.

What a Work Order Tracking System Should Do

A proper work order tracking system for a machine shop needs to do a few specific things — none of which require expensive software or a dedicated IT person.

1. Give every job a digital home

Each work order should have a record: part name, customer, quantity, due date, material, finish, tolerance, and a sequence of operations. That record should be accessible from anywhere — your phone, your laptop, the front office — without digging through a filing cabinet.

2. Let operators log time and parts without friction

  2. Get operators logging parts on their phones. Even one operator doing it consistently will show you how much data you've been missing. The first week of real cycle time data is usually eye-opening.
  3. Put the dashboard somewhere visible. A monitor on the wall showing live job status changes the culture. People start using the system more when they can see that it's actually showing what's happening.

The shops that get the most out of work order tracking aren't the ones who implement it all at once. They're the ones who start simple, build the habit, and add detail as they see what information they actually need.
